It is available in some over-the-counter formulas and is worth considering for people who find standard retinol persistently irritating.
Bakuchiol is a plant-derived compound that activates some of the same genes as retinoic acid through a different receptor mechanism. It is genuinely non-irritating and is backed by small but real clinical studies showing collagen-stimulating and cell-turnover-accelerating effects. It is not equivalent to retinol in potency, but it is a legitimate option for those who cannot tolerate any form of vitamin A derivative, including during pregnancy. I do not market it as "natural retinol" because the mechanism and potency differ, but it is a meaningful alternative for specific client situations.
The instinct when starting a new active ingredient is often to choose the highest available concentration for maximum results. With retinol, this logic produces the opposite of what beginners want: a skin barrier crisis within 2 weeks that forces them to stop using the ingredient entirely.
The retinization period, the adjustment phase where skin adapts to accelerated cell turnover, is directly related to both concentration and frequency. At 0.025 to 0.05 percent retinol used once per week, the retinization period is typically mild. Some users experience no visible adjustment symptoms at all. At 0.5 to 1 percent retinol used nightly, the retinization period can be severe: significant peeling, persistent redness, tightness, and sensitivity to everything. At that point, people stop. They conclude retinol is not for them. In most cases, they simply started too aggressively.
The clinical rationale for starting low is that the skin barrier adapts to retinol's accelerated cell turnover over 8 to 12 weeks. During adaptation, the barrier becomes more efficient at managing the increased cell shedding rate. Once adapted at a low concentration, moving to a higher concentration produces far less adjustment disruption than starting at the higher concentration cold.
For most beginners, 0.025 to 0.05 percent retinol is the correct starting point. For clients with dry, sensitive, or rosacea-prone skin, I recommend starting at the lower end of this range and being patient with the 8 to 12 week adaptation period. For clients with oily or normal skin who have used AHA exfoliants and have a well-conditioned barrier, starting at 0.05 percent and moving to 0.1 percent after 8 weeks is a reasonable progression.
This is the exact introduction schedule I walk new retinol clients through at my Irvine studio. It takes approximately 12 weeks to reach nightly use for most people. That timeline feels long but it is the schedule that produces consistent adaptation without the barrier crises that make people abandon retinol prematurely.
Before starting retinol: Your skin barrier should be in good condition. If you currently have active eczema, perioral dermatitis, significant rosacea, sunburn, or any active skin infection, address those conditions before introducing retinol. A compromised barrier reacts to retinol's accelerated cell turnover with amplified irritation. Two weeks of barrier-focused skincare (ceramide moisturizer, no harsh actives, consistent SPF) before starting retinol gives you a better foundation.
Weeks 1 to 3, once per week: Apply a pea-sized amount of 0.025 to 0.05 percent retinol on one designated night per week only. Apply it over your moisturizer rather than directly on bare skin for the first 2 to 3 weeks. This "buffering" technique significantly reduces the initial irritation response without meaningfully reducing the long-term efficacy. Observe for 48 hours after each application. Mild dryness or slight flakiness at the application site is normal. Significant redness, burning, or peeling means you need to reduce frequency or concentration.
Weeks 4 to 6, twice per week: If weeks 1 to 3 showed no significant irritation, increase to 2 nights per week. Keep these nights non-consecutive: Monday and Thursday, for example, rather than Monday and Tuesday. The skin needs recovery time between applications during the adaptation phase. Continue applying over moisturizer if still experiencing any dryness.
Weeks 7 to 9, three times per week: If twice per week is well-tolerated, increase to 3 non-consecutive nights. At this stage, you can begin applying retinol to clean skin before moisturizer rather than over it, if your skin is showing no irritation signs. The direct-to-skin application produces modestly better penetration than buffering.
Weeks 10 to 12, every other night: If 3 nights per week is comfortable, move to every other night. This is where most clients settle long-term at beginner concentrations before considering a concentration increase.
After 12 weeks: Assess your skin's response. If tolerating every other night at 0.025 to 0.05 percent with no significant irritation and seeing early results, consider holding at this protocol for another 4 to 6 weeks before attempting a concentration increase. Stability at the current level is as important as increasing concentration, because the results of consistent use at a tolerated concentration accumulate over time.
The retinization period is the adjustment phase that occurs during the first several weeks of retinol use. Understanding what is happening physiologically helps distinguish normal adjustment from a sign that something is wrong with your protocol.
Retinol accelerates epidermal cell turnover dramatically compared to the untreated skin's natural rate. Cells that would normally take 28 to 40 days to travel from the basal layer to the surface and shed are moving significantly faster. This accelerated turnover means the stratum corneum, which normally functions as an orderly, tightly organized barrier, temporarily becomes disorganized as cells shed faster than they are fully maturing. The result is a temporarily thinner, more permeable barrier that loses water more readily, reacts more readily to environmental factors, and produces the visible symptoms of the retinization period: dryness, mild flaking, and increased sensitivity.

Not everyone experiences significant retinization symptoms. Some clients, particularly those with oilier skin types or those who have used AHA exfoliants regularly and have adapted barriers, sail through the introduction phase with barely any adjustment response. Others, particularly those with dry, sensitive, or compromised barriers, experience more pronounced symptoms. Neither experience predicts long-term results: both groups end up with comparable outcomes at 6 months.
Several strategies reliably reduce the severity of the retinization period without compromising long-term outcomes:
Certain ingredient combinations and behaviors consistently worsen the retinization period or create barrier disruption that takes weeks to resolve. Avoiding these during the introduction phase is as important as the introduction schedule itself.
Increasing retinol concentration should happen only when two conditions are met simultaneously: you have been using the current concentration consistently for at least 8 to 12 weeks, and your skin is tolerating it without any significant irritation signs on the days following application.
If either of those conditions is not met, hold at the current concentration longer. There is no deadline for increasing retinol concentration. The benefits are dose-dependent but the current dose is still producing meaningful effects even if they are slower than higher-concentration results would produce. Patience here pays better dividends than pushing the concentration before the skin is ready.
When both conditions are met, increase concentration by one level only. If starting at 0.025 percent, move to 0.05 percent. From 0.05 percent, move to 0.1 percent. From 0.1 percent, move to 0.25 percent. Each step up restarts a shortened version of the adaptation process, typically 4 to 6 weeks, before the skin settles at the new concentration. The adaptation at each subsequent level is typically shorter and less symptomatic than the initial introduction, because the barrier has already adapted to retinol at a baseline level.
Many clients reach a long-term maintenance concentration somewhere between 0.1 and 0.3 percent retinol. Not everyone needs or tolerates 1 percent retinol, and 1 percent is not meaningfully superior to 0.5 percent in clinical outcomes for most clients. Chasing the highest available concentration is not necessary and is not the goal. The goal is the highest concentration your skin tolerates comfortably with consistent long-term use, because consistency is what produces results, not maximum concentration at any given moment.

Pregnancy and breastfeeding: Oral vitamin A derivatives (isotretinoin) are known teratogens. Topical retinoids are absorbed in small amounts systemically, and while no study has definitively proven harm from topical retinol during pregnancy at standard cosmetic concentrations, the standard recommendation is to avoid all retinoids during pregnancy and while breastfeeding, following the principle of caution where the potential risk is fetal development. Active rosacea with significant inflammation: Retinol's initial barrier disruption amplifies rosacea flare symptoms significantly. Many rosacea clients can eventually use very low-concentration retinol on well-controlled skin, but introduction requires careful timing and often benefits from guidance from both a dermatologist and an experienced esthetician. Do not introduce retinol during an active rosacea flare.
Active eczema or perioral dermatitis: Both conditions involve compromised barrier function and heightened sensitivity. Retinol's barrier effects during the retinization period reliably worsen both conditions. Address the underlying condition first and achieve stable remission for at least 4 to 6 weeks before attempting retinol introduction at the very lowest available concentration.
Post-procedure skin: Retinol should be paused for at least 5 to 7 days before and after professional chemical peels, and for longer after more aggressive procedures. The combination of procedure-induced barrier disruption and retinol-induced cell turnover acceleration can cause significant post-procedure reactions.
